In all the years we are teaching and coaching executives, middle managers and expert teams, we find that there is the desire for a practical and comprehensive leadership model, something similar to the cyclic management model planning, organizing, directing, controlling.
In fact, there are various models around, covering parts of what seems important regarding to leadership. We did a lot of literature research, talked with leaders from various companies, big and small, and we looked at our own practice and experience.
Again, we found some very interesting and valuable approaches, covering certain aspects of the complex topic of leadership. Some of them we built into our teachings. With this recipe book like attitude of how to make your complex world easy, one could have the impression that life and the human being in it are predictable and deterministic.
It is not straight forward. The same is true for the management model mentioned above, by the way. Any linear, deterministic, cause and effect type of model has its clear limits. The reason is that we are dealing with people, with human beings, and people are not linear and predictable. We are complex beings, with very different world views, with different value systems, desires and attitudes towards life.
And as human beings, we operate in even more complex systems, such as the global economy, with their particular subtle and not so subtle economic, political and religious lobby groups. Therefore we came to the conclusion that we would waste your time and our time pretending that the world is simple, and that the topic of leadership is simple.
In fact, this topic is complex, and the sooner we acknowledge that, the better it is for the performance and well-being of everybody involved. This model is certainly not perfect or the final solution to the leadership challenges, but it integrates the key elements that make leadership complex.
It is very interesting to read how this unique culture developed. The people working at Zappos, throughout all levels of the organisation, developed a particular world view and, related to that, a strong set of values, that make them so special. We will come to the topics of world views and values later on.
Leaders with some sustaining impact try to establish such a differentiating culture. The reason for that is simple: the culture is about engaging all people involved. No leader can create a great company just on his or her own. The world is much too complex for that.
In other words: this great competitive edge creating culture is what leaders are aiming for. As with every house, the roof needs some strong supporting pillars and a solid foundation carrying it. Without that, the roof, the culture would be unstable, the dynamic changes in the environment would cause it to collapse rather sooner than later. Their behavior, their attitudes serve as unwritten guidelines for all the people working in this company.
Just think about your own environment or remember your impressions when you last visited some business partners in another company. Were you treated kindly at the reception desk? There are some universal principles that make a huge difference when we deal with people. Kindness, trustworthiness, appreciation, empathy, mindfulness are just some of them. These principles are universal, that means, they are valid across cultures, nations, times. Everybody wants to be treated with respect.
Trust is valued in every ethnic group, at all times. Some companies document their guiding principles, but that is different from leaders living those universal principles and personally providing guidance on a day to day basis. They create a culture of trust or distrust, of greed or generosity, of serving or self-service.
Leaders are really leading when people are willing to follow. This kind of loyalty develops more likely when leaders authentically practice those universal principles. You may check for yourself: what are your universal principles? How would people around you notice and become aware of them? Do you do that selectively, with those people that you benefit from, or do you practice them as a general need from within?
Does your self-image match the experience of the people around you? How do you know? With the concept of universal principles in mind, we were quite irritated when we were confronted with people that seemed to be unaffected by the kind and trustworthy nature of leaders and other people around them.
What happened? Are universal principles not that universal after all? At a certain level of organisational maturity these leaders become the problem, not the solution.
The good news is that leaders can actually help people change their world views to the next higher level. And the even better news is that they can do that by practicing the supporting language and by establishing the related attitudes. The left pillar is about Leading People, the right pillar is about Leading Yourself. In our coaching, teaching and mentoring assignments we often see so called leaders that are actually just managing.
In line with John Kotter, managing is about things such as projects, tasks, assignments, numbers, etc. If we would try to reduce management to one tool, this key tool would be business control. People do what they are asked to do. The catch to that is twofold: First, in complex worlds it is impossible for just one person i. It sounds paradox, but it is as it is: to have everything under control, you must let go, be humble and trust in the competence and engagement of others. As managers have the strong desire to control in their view, for good reasons!
Just being in compliance mode very likely results in mediocracy — regarding the people and regarding the organisation. In other words: what you want as a leader is an engaged workforce, employees thinking and acting as entrepreneurs. One part of the price is that the leader has to let go of control and give the employees the necessary autonomy and power to act. A prerequisite for that is that people are good at stuff. The good news is that people love that, too: people are thriving on their own mastery.
The more mastery, the easier for the leader to let go and provide autonomy. But then they screw up, because they do not act in the interest of the organisation, but only in their own interest! People only do what makes sense to them. Leaders can create a great business mission that can serve employees as a source for a transcendent purpose.
If people have the feeling that they are making a contribution, that they make a difference by making this world just a little bit better, most tend to be highly motivated and engaged. We are really talking about leadership competence, such as listening, in giving direction, in guiding people into a meaningful direction.
As life often is very ambiguous, the leader will have to make sound decisions. Here, a fine tuned conscience is the compass pointing to the right decision. When we look at our own needs for nourishment, integrity is food for sanity, for an overall well-being. From the way I was brought up, and watching my parents, one of the things you always have to maintain is your integrity. Your honesty, your word, and relating to people — these are values that I got from my dad, who was businessman.
That is not an easy assignment, but who said that leadership is easy? Life needs great managers, too. Its original sense, discipline is systematic instruction given to those who decided to follow, or to follow a particular code of conduct. A code of conduct is a set of guidelines outlining the responsibilities and proper practices for an individual, group or organization.
A business leader has the obligation to clearly define and communicate to every stakeholer of this organisation the following three things:. What is the anticipated direction? What are the strategic objectives? The other, sometimes quite exhausting task is to practice what you say. Trust comes from transparency and predictability, as mentioned before. So, building this trust is to say what you want, and then do what you say.
If fulfilling that purpose in general makes this world a better place, the effort is worth making. Motivation helps a lot to get through tough times, but sometimes you need more than motivation. Self-discipline is to some extent a temporary substitute for motivation in times of dire straits. This is when you use reason to determine the best course of action even though this might oppose your current desires. Times of complacency, denial or confusion fuel these very human desires of getting off track and satisfying more personal, more current needs.
However, in the end it shows that the effort of staying on track was worth it, and people are proud to serve the greater purpose. Ethics and values are business success factors. Because people like to be treated correctly, people like to trust. Once people feel that they were tricked and cheated, they will disconnect and go elsewhere next time.
